They care about their problems. And your product can help if they deliver real customer value.

However, there is one component that is often missing from their priority list:

the customer and their feedback.

This is something I have seen in especially technical products.

Technical products sometimes gain traction by tapping into some hot market need (often quite accidentally) and build their future hopes of success just by making a better product, realizing their own vision into the product, and just keep adding new features.

But the customer is forgotten.

For some time, such product may succeed, and if it becomes widely known, it can attract new users, which is fine. However, the world keeps spinning and every day presents new realities, situations that are reflected in their customer behaviors, needs, and goals that they are trying to accomplish by using the product.

At the end of the day, the product starts loosing its traction. One may say this is a normal phase of the product lifecycle - every product has its growth, maturity, and then the decline phase. However, this is not the case. This time, it is just a lack of proper product management.

Product management where the focus is not the product itself but the customer and their problems.

Instead products should be built having customer in the center. Products should be built and developed to solve customer problems.

People do not need products. Customers don’t need products.

They just want to accomplish their goals, and the product is the way to do that.

It is also called the “Jobs To Be Done” (JTBD) framework, where the underlying principle is that customers “hire” products to accomplish certain jobs. For example, customers don’t need a hammer as an object, but when they need to hang a picture on the wall, they need the hammer for a certain job.

“What the customer buys and considers value is never a product. It is always utility, that is, what a product or service does for the customer.” ~ Peter Drucker

Good product managers are obsessed not with their products but with their customers and their problems.

Good product managers “love the problem, not the solution.”

They know their customers, speak with them, and gather data about their behaviors. Then they are equipped to “step into their shoes” and design solution and propose customer value in the form of a product (prototype or MVP) to start testing their assumptions to move forward.

That is the path to creating products that customers love.

If you're obsessed with the solution, you’re looking at the world backwards.

Stop falling in love with the "WHAT"
and start getting obsessed with the "WHY."

Build for their pain, not for your solution.

Beyond the Milkshake: When JTBD Breaks at Scale

Linear JTBD crumbles under multi-sided ecosystems and complex AI platforms. The Breaking Point:
Where Linear JTBD Falls Short

Linear JTBD assumes a direct, predictable line between a static customer profile and a single value proposition that translates cleanly into a physical or digital product.
However, that assumption collapses when a product scales in complexity, moving away from a single-purpose point solution - like a drill or a milkshake - hired for a discrete task.

When a product is flexible enough to handle thousands of distinct micro-jobs, attempting to map every single task results in immediate analysis paralysis.

Take an AI platform, for example: if your product team treats “writing a LinkedIn post,” “generating a legal brief,” and “summarizing a medical report” as separate, isolated jobs, your platform backlog will explode. You inevitably turn the team into a feature factory, driving massive feature creep and a fragmented user experience.

Furthermore, linear JTBD fails to account for workflow interdependency. In a complex platform, a user rarely executes a task in isolation. Take Salesforce, for example: a sales rep moving a deal to “Closed-Won” isn’t just updating a status; they are triggering a cascade that automates billing, updates engineering environments, and alters revenue dashboards. The data and context generated during the initial stage of a process directly condition the execution phase downstream. Linear frameworks treat these as disjointed events, missing the end-to-end workflow orchestration that makes large-scale digital systems truly valuable.

2. The Ecosystem Nightmare:
The Multi-Sided Trap

Complexity multiplies exponentially when moving from single-use tools to multi-sided platforms. Take Amazon Marketplace: you no longer manage one customer profile. You are orchestrating an ecosystem of codependent actors - sellers, consumers, logistics providers, and compliance officers - whose core jobs actively clash.

Optimizing exclusively for a third-party seller’s margin directly degrades the consumer’s job of finding the lowest price with next-day delivery.

Linear JTBD assumes you can satisfy a single user.

At scale, a product manager’s true role is managing the structural tension between conflicting value nodes. Building features in a silo for one actor risks breaking the value proposition for the entire ecosystem.

The exact same dynamic applies to physical ecosystems.

A regional shopping mall is not just a place for “purchasing apparel.” It is a multi-sided physical platform serving distinct, codependent customer profiles: shoppers, retail tenants, and facility operations.

<picture></picture>

If you only optimize for the shopper’s micro-jobs - like buying a pair of shoes - you fail to architect the critical shared infrastructure. Parking logistics, tenant loading docks, and digital wayfinding are not afterthoughts; they are core platform capabilities. Without them, the ecosystem fractures.

3. Scaling the Framework:
Three Solutions for Complex Architecture

To scale JTBD for complex architectures, product leaders must shift from tracking isolated tasks to engineering structured aggregation models.

Based on the philosophy we deploy at Emergn and my practical experience coaching product organizations as a certified Strategyzer coach, here are three ways to adapt the theory.

I. Build an Abstraction Ladder (Job Hierarchy)

Stop drowning in the thousands of fragmented micro-jobs at the bottom of the operational ladder.

Instead, elevate your perspective to what Tony Ulwick’s Outcome-Driven Innovation (ODI) calls the Core Functional Job.

The Point-Solution Trap: Designing separate, unlinked features for dry cleaning, shoe retail, and parcel collection within a shopping mall system.

The Scaled JTBD Approach: Designing a unified platform that enables a consumer to “efficiently centralize and fulfill household logistical and social needs in a single location, minimizing time expenditure.”

<picture></picture>

By anchoring your roadmap on the macro-level job, you stop building disjointed features.

Instead, you design a seamless environment where customers effortlessly chain micro-jobs together in one seamless experience.

II. Map Multi-Sided Value Nodes (The Strategyzer Approach)

When coaching teams through Strategyzer methodologies, I emphasize one absolute rule: complex platforms require interconnected canvases. A single, isolated Value Proposition Canvas will fail.

Take an AI API gateway platform. You must map completely separate profiles for the independent software engineer and the enterprise procurement officer:

The developer’s customer profile demands maximized integration velocity and minimized cognitive load.

The procurement officer’s profile requires rigid data compliance and predictable billing.

Your architecture succeeds only when the Pain Relievers and Gain Creators of one canvas explicitly support or unlock the Customer Jobs of the co-dependent actor.

<picture></picture>

III. The Trap of Being “Just Better”

Most products fail to scale. They get trapped in a feature war. This is a competitive loop. Product teams continuously rush to launch new capabilities. They want to outmatch rivals.

This focus results in product bloat. It increases complexity. It destroys focus on actual customer value.

Adding features isn’t inherently bad. The greatest risk is becoming a feature factory.

You lose sight of the customer. You forget their real-world Jobs-to-be-Done (JTBD).

Think of the design industry a decade ago. Adobe was the undisputed monolith. It was powerful, expensive, and deeply siloed. Their software was built for individual creators. It served deep, productive work, but it happened in isolation.

The Adobe throne was silently challenged. Without much noise, Figma entered the market. They began capturing massive market share.

How did they do that?

Figma’s value proposition wasn’t simply a “better” version of Photoshop.

Figma won because they identified a massive, unaddressed Customer Job.

They realized design was no longer just about creating visual assets. The real job was cross-functional product creation.

They transitioned design software from an isolated workstation into a collaborative platform. It became a space where teams make product decisions together.

The old business cliché says, “Build a better mousetrap, and the world will beat a path to your door.” Figma wasn’t a better mousetrap. It was a completely different understanding of the customer’s struggle.

As a product leader, you must ask a hard question. Are you fighting for incremental feature gains, or do you truly understand the core job your customers want to achieve?

2. Value Proposition: From Asset Creation to Shared Workflow

The most effective tool to analyze this shift is the Business Model Canvas (BMC) framework. Specifically, look at the Value Propositions building block.

Traditional design tools promised “professional output quality.” Figma shifted that focus entirely. They realized the true friction in the product space wasn’t hidden in the final pixel.

The real pain point was the speed of team alignment.

They moved the customer value from the static artifact to the collaborative process.

This shift alters how an enterprise values your product.

When a product transitions from a siloed tool into infrastructure for the entire organization, its value proposition completely transforms.

It hosts the collaborative process itself.

It stops being just a tactical utility.

It becomes a mission-critical environment that drives daily cross-functional operations.

<a class="image-link image2 is-viewable-img" target="_blank" often oversimplified as “just collaboration.” In reality, they executed a dual-wedge strategy. It perfectly aligned product capability with customer jobs.

First, they executed flawlessly on core features. They built high-performance component systems. They perfected Auto Layout. They created seamless developer handoff tools. They didn’t ignore the designer’s functional needs. They mastered them.

Second, they used “Multiplayer” as an architectural wedge. Legacy software like Adobe Photoshop was single-player. One creator worked on a local file in isolation. They saved it, exported a PNG, and emailed it to the team. Figma changed the architecture. They made design multiplayer.

They built a browser-first, cloud-native platform.

This choice eliminated traditional workflow friction. There was no file-versioning. There were no software installations. There was no platform incompatibility.

They invited the entire product team into the canvas. PMs, engineers, and stakeholders became active participants alongside the designer. This architectural choice solved a broader organizational job.

It closed the gap between design and execution.

4. The B2B Social Network: Building a Strategic Moat

In the B2B world, individual productivity is a nice benefit. Organizational alignment, however, is an ROI multiplier.

An enterprise can easily churn a tool that just makes a single employee faster. They cannot churn a tool that serves as the single source of truth for their team’s decisions.

This connects directly to the Customer Relationships building block of the BMC.

Traditional software vendors rely on a transactional relationship. You buy a license, subscription, credits, or tokens. Then you work alone. Figma shifted this dynamic entirely toward co-creation and community.

The product itself forces teams to co-create in real time.

Simultaneously, Figma built a massive global community where users share plugins and templates. As a result, the entire product lifecycle now lives within shared files.

Because of this, the switching costs are astronomical. Customers stay.

They will not switch tools when their entire cross-functional ecosystem lives inside your platform.

To build a similar moat, you must shift your focus entirely. Stop obsessing over your feature backlog.

Start loving your customer’s problems.

Care deeply about their ultimate outcomes.

Your product is never the destination.

It is simply a tool to achieve a goal.

When your product eliminates your customer’s core struggle, you change the game.

You make your tool completely irreplaceable.

You move from being a simple tool used for a single task to becoming the vital infrastructure that keeps their entire business moving.

5. Lessons for Modern Product Leaders

Market dominance requires two things:

You must understand your customer better than your competitors.

Then, you must deliver that value faster than them.

This deep alignment is the definitive difference between a “nice-to-have” product and one that is impossible to live without.

If your product hits a growth ceiling, stop looking at your backlog.

Look at your strategy.

Are you simply iterating on existing solutions?
Or are you discovering what the real customer need is capturing an entirely new way of working?

Your Next Step: Revisit your Business Model Canvas.

Look beyond your current capability checklist.

That’s how to design a value proposition that resonates with your customer.

Your goal remains the same across any industry.

Stop Quite the opposite.

If you focus only on outputs and miss outcomes, you will drain resources and miss your targets.

Based on my work with teams, I have put together a quick self-assessment checklist. Read them through - if you recognize these signs, you might be running a feature factory instead of a value-driven product organization:

1. Success is measured by “Done”.

If your primary KPI is the number of tickets closed, story points delivered, or features shipped, rather than business metrics shifted, you’re in the risk zone.

2. The roadmap is a checklist, not a strategy.

If your roadmap features are locked in months in advance based on stakeholder promises - leaving zero room for continuous discovery or data-driven pivots - you are at risk.

3. The loudest voice wins.

Priority goes to the executive with the latest “bright idea” or the biggest sales deal, bypassing any formalized, objective validation process.

4. Zero time for post-launch analysis.

Once a feature goes live, the team immediately jumps to the next ticket. No one measures if the feature actually solved the user problem or moved the needle. There is no feedback loops.

5. Engineering is treated as “order takers”.

Developers are handed exact, prescriptive solutions to code rather than being brought into the loop early to understand the problem space and co-create solutions.

6. “Intuition” overrides data.

Roadmap decisions are driven by gut feelings (“users will love this”) rather than evidence-based validation through experiments, fast feedback loops, or user interviews.

7. The product is bloating, and UX is suffering.

The product keeps growing in complexity, making it harder for users to navigate and developers to maintain, yet old, unused features are never retired.

8. Discovery is a project-based activity, not a continuous flow.

Research and discovery are treated as things you only do when time permits. This results in the greatest revenue loss: building the wrong thing perfectly.

9. The team lacks business context.

If you ask a team member why they are building a specific feature, they can tell you what it does mechanically, but not which business metric it is supposed to improve.

10. Output is celebrated, outcomes are ignored.

There are company-wide announcements and virtual high-fives for major releases, but absolute silence three months later regarding its actual business impact.

Breaking the “feature factory” cycle requires moving from an output mindset to a Value Architecture.

If every development hour isn’t directly anchored to a core business metric, you aren’t building a product - you’re just managing a factory line.

The good news? These behaviors can be changed.

Most people don’t enjoy “working in a factory” and want to drive a meaningful impact. While organizational change is never easy, there is a direct, actionable solution to each of these issues.

To help you navigate this, I have created a step-by-step guide that directly addresses every single one of these 10 signs with practical remedies to fix them.

👇 Want the full PDF guide with remedies for all 10 issues?

DM me or drop a comment below with “FACTORY” and I’ll send it directly to your inbox.

Thanks for reading!
